Our approach
We audited all four data sources in the first week and designed a lightweight event-collection service that polled each API on a schedule. The front end was a React dashboard with pre-built views matching the existing spreadsheet layout — minimising the change management burden on the team.
We built it in eight weeks with a two-engineer team. No dedicated PM — the operations director served as the product owner and reviewed demos weekly.
